Design

Cell Design Sprint.

Redesign how your organization makes decisions so it can operate at AI speed while maintaining human judgment and clear accountability.

§ Duration4–6 weeks
§ 01 — Who it's for

You know what's broken. Now redesign it.

You've completed the AI Readiness Diagnostic and now you know what's broken. Or you've already identified problem areas and you're ready to redesign them.

You have a team that spans operations, engineering, product, and strategy. You're comfortable with intensive, hands-on work. And you're ready to actually change how your organization operates.

§ 02 — The problem

Your org structure was designed for a pre-AI world.

Committee bottlenecks

Important decisions need committee approval. Information flows up and directives flow down. When AI can make recommendations in seconds, your old approval chains become liabilities.

Centralized decision-makers

Your centralized decision-makers become bottlenecks. Your processes slow you down instead of protecting you. Speed and accountability seem like they're in conflict.

The solution

You need smaller, autonomous cells with clear decision rights, deep domain understanding, and the freedom to act — while maintaining human oversight where it matters.

§ 03 — How we work

Intensive, collaborative design.

We run a 4–6 week sprint with your team. We design new cell structures from the ground up. For each cell, we define:

01

Decision rights

What each cell can decide without approval

02

Domain expertise

What skills and knowledge the cell needs

03

AI integration

Where AI recommendations fit in the cell's process

04

Handoff points

Where the cell needs input from other cells

05

Escalation rules

When a decision should bubble up to leadership

Then we map how those cells work together. What information flows between them. Where AI agents sit in that system. How feedback loops work. The result is a complete blueprint for your new organizational architecture.

§ 04 — What you get

Six deliverables. Complete blueprint.

01

Cell designs

New organizational structures optimized for speed and accountability — small, autonomous units with clear boundaries and decision rights.

02

Decision frameworks

Clear rules for when humans decide, when AI recommends, and when automation runs. No ambiguity about who owns what.

03

Role specifications

Who owns what in the new structure, what skills they need, and how their responsibilities map to the cell architecture.

04

Integration protocols

How cells talk to each other and to AI systems. Information flow, handoff points, and coordination mechanisms.

05

Implementation roadmap

Phased approach to move from design to operation. Sequenced steps, dependencies, and milestones.

06

Stakeholder alignment

Buy-in from leaders who need to implement the new system. Everyone understands why and how the structure changes.

§ 05 — Timeline

From kickoff to blueprint.

4–6weeks

Intensive sprint with your leadership team. Typically 2–3 full days per week of in-person or video work, plus asynchronous collaboration.

Weeks 1–2 — Discovery & cell mapping
Weeks 3–4 — Cell design & decision rights
Weeks 5–6 — Integration & roadmap
§ 06 — What comes next

You have a design. Now build it.

At the end of the sprint, you have a complete design. Now you implement it. Some teams do this themselves. Some work with us through the Agent Swarm Architecture phase to build the AI infrastructure that makes the new design actually work.

Either way, the work is yours to own. We hand off a clear roadmap. Your team executes. You build the organization you just designed.

Next step

Agent Swarm Architecture

Build the AI agent infrastructure that makes your new cell design actually work in production.
